The vetting conversation is the cheapest protection you will ever buy. It costs twenty minutes, it happens while you still have all the power — before any contract, before any deposit — and it reliably surfaces the problems that would otherwise introduce themselves six weeks in, when they're expensive.
Most homeowners skip it, or reduce it to “so, when could you start?” — partly out of politeness, partly because nobody ever handed them the questions. Here are the questions. More importantly, here's what the answers mean, because the entire craft of vetting is knowing which responses are green lights, which are negotiations, and which should end the conversation on the spot.
Not “are you licensed” — licensed for this trade, in this state or city, under the exact business name that will be on my contract. Then the crucial second step: get the license number and look it up yourself on the state board's website. Status, classification, and any disciplinary history are usually right there.
Good answer: the number offered without hesitation, matching the contract name, current, correct classification. Conversation-enders: “I work under my buddy's license.” “You don't need a license for this” (verify that yourself — sometimes true, often not). A license under a different company name than the one on your paperwork — which can mean the entity you'd be paying is a shell with no license, no insurance, and no assets. And in some states, remember, hiring unlicensed also costs you protections, from recovery funds to permit validity.
Two different policies protecting against two different catastrophes. General liability covers damage the work does to your property — the fire, the flood. Workers' compensation covers the people doing the work — and this is the one homeowners skip at their peril, because if an uninsured worker is seriously hurt on your property, the claim may come looking for you and your homeowners policy, which may not be eager to absorb it.
The question that does the real work isn't “are you insured” — everyone says yes. It's: “Will you have your agent send the certificates directly to me?” One phone call for a genuinely insured contractor; an impassable wall for the other kind. Conversation-enders: any version of “my guys are careful,” a certificate he can only produce as a worn photocopy, offense at the request, or “the sub carries that” without proof. Insurance that can't be verified directly from the source should be treated as insurance that doesn't exist.
There's nothing wrong with subs — virtually every renovation of any size uses them, and a good GC's real product is coordination. But the answer changes what you need to protect. Ask: which trades do your own employees handle and which are subbed? Who are your regular subs, and how long have you worked with them? Who supervises the site daily, and how often will you be here?
Good answers are specific: named subs he's used for years, a clear supervision rhythm, no discomfort with the question. Warning signs: vagueness about who will actually show up, a “GC” who is really a broker assembling craigslist crews per job, or irritation that you asked. And here's the follow-up most homeowners don't know to ask: “How do you handle lien waivers when you pay your subs?” If he knows exactly what you mean, excellent. If he doesn't — or bristles — you've just previewed the most dangerous paperwork gap in home renovation, because unpaid subs can generally place a lien on your house even when you paid the GC in full. If the work needs permits, the contractor should obtain them, in his name, priced into the job. Permits mean inspections, and inspections are the only moments a knowledgeable third party checks the work while it's still open and fixable — they're for your benefit, not the government's.
Conversation-enders: “We don't really need permits for this” (occasionally true — verify with your building department yourself, not with the person who profits from skipping it), and especially “you can pull an owner's permit, it's cheaper.” An owner's permit for contractor-performed work shifts inspection responsibility and liability onto you — and is a classic move of contractors who can't pull permits themselves because of license problems. Unpermitted work also has a long tail: it can surface at resale, in insurance disputes, and in the appraisal, years after the contractor is gone.

Ask for three or four references, and shape the request: recent projects, at least one similar in scope to yours, and — the power move — one from a project that's a year or two old, because that's the customer who knows whether he returns for warranty issues.
Then actually call, and ask questions that give an honest-but-polite stranger room to warn you: Did the project finish on time, and if not, why? How close was the final cost to the contract — and were the extras explained before or after the work? How was he about returning calls when something went wrong? Would you hire him again for a bigger job? That last one is the whole interview in one question — listen for the pause. People won't volunteer criticism, but they rarely lie outright to protect a contractor; hesitation, hedging, and “well, mostly” are answers. Warning signs at this stage: references he can't produce, references that are all family-and-friends vintage, or glowing reviews online paired with reluctance to connect you with a live human.
Save it for last, because it's the question whose answer verifies all the others. A professional describes something recognizable: a reasonable deposit, payments tied to progress, a balance at completion. Conversation-enders: half or more up front — a number that should stop you cold on any job of real size; cash only, or checks to a personal name for a company job; visible irritation at the idea of milestones; and pressure to commit today — the discount that expires tonight, the schedule that's filling up as you speak. Urgency around money is the signature move of every scheme in the book, and an honest bid survives a week of thinking.

Insurance that can't be confirmed directly from the agent. “You pull the permit” — or “we don't need one” for work that plainly does. No callable recent references. Note what a conversation-ender is: not a quirk to negotiate around, not a thing to weigh against a great price. The great price is usually great because of what these questions would have surfaced. The second and third conversations teach you what the first one couldn't: which answers are normal in your market, which numbers are outliers, and which contractor explained things instead of performing confidence.
Only to the contractors you should be filtering out. These are the standard credentials of the trade — established contractors field these requests routinely from commercial clients and take them as a sign they're dealing with a serious customer. Anyone genuinely offended by verification is telling you what verification would have found.
Find out what the extra money buys before assuming it's padding — often it's the insurance, the permits, the experienced crew, and the warranty the low bid quietly omitted. Lowball bids have a documented life cycle: they win the job, then catch up mid-project through extras and pressure. A verified professional at a fair price is almost always cheaper by the end than a mystery at a great one.
